Short answer. Fundal Media offers fashion brands a free Black Friday readiness audit: a thirty minute call and a written Q4 plan inside seven days covering the Meta account structure and budget plan, the creative volume needed for the week, the offer decided by price point (premium brands on early access and gifting rather than deep percentage off), the Klaviyo and SMS sequence, the store and landing pages, stock planning against the first three days, and December shipping cut offs. Black Friday 2026 is on 27 November; the work that decides it is done in October and the first half of November.
What Q4 does to a fashion account
Three things happen at once. Auction prices on Meta rise through November as every retailer in the world bids for the same attention, so an account that converts poorly in October converts expensively in November. The customer starts holding back purchases from mid November in the expectation of a deal, so a brand without a plan for the week sees October soften and November arrive cold. And the volume of the week itself is large enough that anything not ready, stock, pages, flows, cut offs, fails in public. The brands that come out of Q4 ahead are not the ones with the deepest discount. They are the ones where the account, the store and the list were ready before the auction got expensive.
The Q4 calendar for a fashion brand
October: build what November will sell to
Black Friday is won by the size and warmth of the list in the weeks before it. October is for brand creative at normal spend, a lead capture that offers early access rather than a discount, a welcome flow that teaches new subscribers the brand before the week arrives, and the store fixed: product page, speed on mobile, checkout. Paid spend in October is an investment in the November list. Accounts that cut spend in October to save budget for November arrive with nobody to sell to.
Early November: the offer, decided by price point
The offer is the decision that matters most, and it depends on where the brand sits. Premium and luxury brands use early access for the list, gifting bundles, a limited piece and free shipping and returns, never a deep sitewide percentage. Mid market brands run a clear sitewide offer for the week, early for the list, at a depth that still works at the week's volume. Volume and drop led brands can go harder, planned against stock so the bestsellers do not sell out on Thursday night. Whatever the offer, it is decided by early November, because the creative, the email, the landing pages and the stock all depend on it. The rules for premium brands are in discount discipline for premium fashion brands.
First half of November: everything built and tested
Every ad, email and SMS for the week is written, designed and scheduled before it starts. Creative is tested in the testing campaign in the first half of November so the winners are known before the budget goes up. The Klaviyo sequence is built: early access announcement to the engaged segment, early access open, public open, mid week reminder, last hours, Cyber Monday close. The store gets its landing pages, collection order and banners loaded and checked on a phone.
The week itself
Early access for the list opens first, usually the Monday or Tuesday, which produces a strong day before the market gets noisy and expensive. Paid goes to higher spend from Thursday with the winning creative, budgets are moved daily, and the account is watched hourly on the Friday. Retargeting earns its budget this week more than any other, because the volume of engaged non purchasers is enormous.
December and January
December is gifting: bundles, gift cards, shipping cut off dates communicated clearly and early, and last order messaging that is honest. The Black Friday offer does not continue. January is the legitimate end of season sale, on the calendar, with its own creative and email. The full version of the plan is in Black Friday for fashion brands.
What we check in the Black Friday readiness audit
- Tracking. Pixel and Conversions API firing correctly, purchase values matching Shopify, so the week's decisions are made on real numbers.
- Structure. Whether the account can take two to four times its normal budget without the return collapsing: consolidated prospecting, a testing layer, retargeting sized for the week.
- Creative volume. How many concepts the week needs, how many exist, and what has to be shot or edited in the next two weeks.
- The offer. Whether it fits the price point, protects the margin at the week's volume and does not teach the customer that the price is negotiable.
- The store. Mobile speed, product page, checkout, and whether the landing pages for the week exist.
- Klaviyo. The six core flows, list size and engagement, segmentation for early access, and the week's campaign sequence.
- SMS. Consent, list size and whether SMS is set up for the release itself.
- Stock. Bestsellers planned against the expected first three days, with ads that can be switched by piece as sizes run low.
- Logistics. Shipping cut offs by market, returns policy for gifts, courier capacity in December.
- Budget plan. Spend by week from now to Christmas, with the October investment in the list counted as part of it.
- Markets. Which countries get the offer, in which currency, with which delivery promise, if the brand sells in more than one.
- January. Whether the end of season sale is on the calendar with its own creative, so December does not bleed into it.
You get the findings as a written plan inside seven days: what to fix, in what order, and what we would expect the week to do. If there is not enough time left to do it properly, we will say so, and we will tell you what to do with the time that is left.
What a well run week looks like
The ledger on our home page carries several single days above one million kroner on Danish fashion accounts, with year over year figures of +518% and +347% on single days. Those are Black Friday weeks run on exactly the plan above: list built in October, offer decided by price point, creative tested before the budget went up, early access first, paid at scale from Thursday. None of them were won on the Friday. They were won in the six weeks before it.
Can you take on a brand in October?
Yes, with honesty about what the time allows. An account we take over in October is live in week two or three, which leaves the first half of November for testing and the list build running from day one. That is enough for a brand with a working store and existing creative. For a brand that needs the store rebuilt first, the right answer may be to run the week on the existing account with our plan and start the full work in January, and we will tell you which on the call rather than sell you the wrong one. We cap the number of accounts we run, so if we are full for Q4 we will say that too.

Questions on this
When is Black Friday 2026?
Friday 27 November 2026, with Cyber Monday on 30 November. For fashion brands the week usually opens with early access for the email list on the Monday or Tuesday before.
When should a fashion brand start preparing for Black Friday?
October at the latest. October is for building the list with early access sign ups, warming the Meta account with brand creative at normal spend and fixing the store. The offer should be decided by early November so creative, email and the store can be built around it.
Should a premium fashion brand do Black Friday at all?
Yes, but not with a deep sitewide discount. Early access for the list, gifting bundles, a limited piece and free shipping and returns keep the week strong without teaching the customer that the price is negotiable.
How much should a fashion brand discount on Black Friday?
It depends on the price point. Premium and luxury brands should avoid a sitewide percentage altogether. Mid market brands run a clear sitewide offer at a depth that still works at the week's volume. Volume brands can go harder, planned against stock.
How much more should we spend on Meta in Black Friday week?
More than a normal week, often two to four times, moved daily based on return and with the winning creative already known from testing in early November. Retargeting takes a larger share of the budget this week than at any other time.
Is it too late to change agency in October?
Not for a brand with a working store and existing creative. We take over the account, are live in week two or three, and run the week on the plan above. For a brand that needs the store rebuilt first, we will say so and suggest running the week on the existing setup with our plan.
What does the Black Friday readiness audit cost?
Nothing. It is a thirty minute call and a written Q4 plan inside seven days, free whether or not you go on to work with us.
